Line 1 · The we voice · speak for the gathered
Leadership here is a we voice. Speak the group’s interest, visibly above your own, and the gathering tightens. The moment it sounds like me, the room loosens. Listen for your own pronouns in the important speeches; the slide from we to I happens silently under pressure. The gathered hear it before you do, and they price the leadership accordingly.
Line 2 · Consensus · gathered, not herded
Durable groups assemble around agreement, not pressure. Take the time to actually build the consensus. Slow gathering, strong hold; fast herding, fast scatter. Build it in rounds: the individual conversations, the small tables, then the room. Consensus assembled in layers holds under stress, because everyone remembers being personally asked. A skipped conversation returns later as resistance, with interest.
Line 3 · The door policy · who’s not in matters
Every gathering defines an outside. Draw that line consciously and humanely; careless exclusions become organized opposition. The door policy is the politics. Review the outside honestly at intervals: who was excluded by accident, whose exclusion has expired, who should be invited back. Doors reopened deliberately convert old opposition into the most loyal membership there is.
Line 4 · Direction · the gathering needs a where
People assemble for proximity but stay for direction. Give the group its heading early. A gathered crowd without a where is a queue for dissolution. Restate the where at every gathering ritual: the toast, the kickoff, the annual letter. Direction fades from group memory faster than leaders believe, and the restatement costs one minute.
Line 5 · Stewardship · the commons held in trust
This line holds the group’s resources in trust. Visible stewardship, open books and fair shares, is what authorizes the position. The kingdom is rented from the gathered. Open the books before anyone asks; voluntarily visible stewardship pre-answers the suspicion that ends most reigns. The keeper who shows the accounts keeps the keys.
Line 6 · Reconsideration · audit the arrangement
Mature leadership re-examines its own terms: who benefits, who carries, what needs rebalancing. Standing at the top means auditing the top. Do it before the gathered do it for you. Invite the quietest members’ verdicts first in every audit; the loudest feedback was already reaching you. What the gathered say when genuinely asked is the state of the kingdom, and hearing it early is the whole art of keeping one.
